Programmatic SEO Checklist: Pre-Launch, Post-Launch, and Maintenance

A complete programmatic SEO checklist covering keyword pattern validation, dataset structure, template requirements, indexing, and ongoing maintenance. Use before you build, before you publish, and every month after.

TL;DR

  • A programmatic SEO program has three distinct phases: strategy and build, launch, and ongoing maintenance. Each has its own failure modes; one checklist covers all three.
  • Phase 1 (pre-build): validate the keyword pattern, validate the dataset structure, validate the template before any data is published.
  • Phase 2 (pre-publish): confirm indexing infrastructure (hub, spokes, sitemap, robots, canonicals, no noindex), run a content quality spot check, and cap the first batch at 50 pages.
  • Phase 3 (post-launch): monthly audit of indexing health, performance metrics, dataset freshness, and internal linking.
  • Every item is binary, pass or fail. Fix failures before publishing, before the next batch, or before the next month closes.

Most programmatic SEO checklists are generic on-page SEO lists with the word “programmatic” added to the title. This is not that.

A programmatic program has three distinct phases (strategy and build, launch, and ongoing maintenance) each with its own failure modes. This checklist maps to all three. Run it before you write a single row of data, before you publish the first batch, and every month after the program is live.

Print it, save it, or use it as a template. Every item has a binary pass/fail outcome. If anything fails before launch, fix it before publishing. If anything fails after launch, fix it before the next batch.

Phase 1: Pre-Build Checklist

Complete this before building your dataset or template. These are the strategic decisions that determine whether the program is worth building at all.

Keyword Pattern Validation

  • Identify the keyword pattern: define the exact formula ([service] + [city], [tool] vs [tool], [product] for [industry], or similar). Write it down explicitly before doing anything else.
  • Confirm search demand exists: pull 10 representative variations of your pattern in a keyword research tool. Each variation should return at least 10 searches per month. If the majority return zero, the pattern is too narrow.
  • Verify aggregate volume: estimate total addressable volume across all realistic variations. Minimum threshold: 5,000 combined monthly searches across the full variation set. Below that, the program will not generate meaningful traffic even at full scale.
  • Check keyword difficulty: for your primary pattern keyword, confirm KD is under 40. Programmatic pages struggle to displace established editorial content on high-difficulty terms regardless of how many pages you publish.
  • Audit SERP composition: search 5 representative variations and inspect what ranks. If results are dominated by Wikipedia, major publications, or authority editorial sites, reconsider the pattern. If results include thin directories, aggregators, or weak local pages, the pattern is winnable.
  • Confirm user intent is consistent: every variation of your pattern should target the same intent type (informational, commercial, or transactional). Mixed intent across variations indicates the pattern is too broad.
  • Define the minimum viable program size: confirm you have at least 50 keyword variations to build pages for. Below 50, you cannot distinguish signal from noise in Search Console.

Dataset Structure Validation

  • Map every required column: before sourcing data, list every field the template needs. Include primary variable, supporting context fields, descriptive text fields, SEO metadata fields, URL slug, and schema fields.
  • Identify data sources for every column: for each field, confirm you have a specific data source (Census, G2, your product documentation, Google Places API, etc.). Do not leave any column without a confirmed source.
  • Confirm the primary variable is unique per row: no two rows should share the same primary variable. Duplicate primary variables produce duplicate pages.
  • Validate minimum row count: your initial dataset should have at least 50 rows ready to publish. Plan to reach 100 to 500 rows in the first launch batch.
  • Check descriptive text variance: read 5 random rows side by side. If the descriptive text could describe any other row equally well, the dataset is too thin. Fix before building the template.
  • Add required operational columns: confirm your dataset includes publish_status, last_updated, and url_slug. These are not SEO fields; they are publishing control fields. Add them before you start entering data.
  • Run a completeness check: for every required field, check what percentage of rows have values. Any required field below 95% fill rate will produce pages with empty sections. Fill gaps or remove incomplete rows.

Template Requirements

  • Confirm every page has a unique H1: the H1 must be driven by a dataset field (the primary variable), not static text. “Service in [city]” is acceptable. “Our Services” repeated across all pages is not.
  • Confirm title tags and meta descriptions are dynamically generated: both must pull from dataset fields. No two pages should have identical title tags or meta descriptions.
  • Verify the primary content block varies meaningfully: the largest content section on the page must be driven by data that genuinely differs per row, not just by swapping variable names into static copy.
  • Build internal links into the template: every variation page should link to (1) the hub page, (2) at least one relevant blog spoke, (3) 3 to 5 related variation pages. Add URL columns to your dataset for related pages and render them from the template. Do not plan to add internal links after publishing.
  • Include schema markup in the template: confirm schema is generated from dataset fields, not applied as generic static markup. Location pages need LocalBusiness schema with address, phone, and coordinates from the dataset. Comparison pages need the appropriate structured data type. FAQPage schema if FAQ sections are included.
  • Validate the template renders correctly on sample rows: before publishing, generate 5 to 10 test pages from real dataset rows and inspect them manually. Check that no field is empty, no template variable is unexpanded, and the page reads as intended.
  • Confirm mobile rendering: view test pages on mobile. Programmatic pages often have structural issues on mobile that only appear when rendered with real data.
  • Check page load speed on test pages: run 3 test pages through PageSpeed Insights. If any score below 50 on mobile, identify the cause before publishing at scale. Slow-loading programmatic pages have compounding crawl budget problems.

Phase 2: Pre-Publish Checklist

Complete this before publishing each batch. Applies to the initial launch and every subsequent batch.

Indexing Infrastructure

  • Confirm hub page is published and indexed: the hub page (for example /programmatic-seo, /seo-automation) must be live, indexed, and linking to the spoke articles before any variation pages are published. Variation pages that launch before the hub is indexed will sit undiscovered.
  • Confirm at least 2 to 3 spoke articles are published and indexed: spoke articles should link to the variation pages in this batch. Do not publish variation pages before the spoke infrastructure is in place.
  • Verify the XML sitemap includes this batch: update the sitemap before publishing. Confirm the sitemap is submitted in Search Console.
  • Check robots.txt does not block the variation page URLs: a common programmatic SEO error. If your URL structure uses a subfolder that was previously disallowed, the entire batch will be blocked from crawling.
  • Confirm canonical tags are self-referencing: every variation page should canonical to itself. Any programmatic setup that accidentally sets canonicals to the hub page or to a different page will suppress the entire variation set.
  • Verify no accidental noindex tags: check that no noindex meta tag has been applied to the variation page template. This is a catastrophic error that prevents any page in the batch from being indexed.

Content Quality

  • Run the 5-page spot check: pull 5 pages from this batch and read them in full. Each page should answer the query implied by its primary keyword, provide information specific to its primary variable, contain no empty fields or template artifacts, and read as if it could stand alone without context from other pages.
  • Check for near-duplicate content: compare 10 pairs of variation pages from the batch. If any two pages are more than 80% identical in content (beyond structural elements), the dataset is too thin. Do not publish until the descriptive content genuinely varies.
  • Verify factual accuracy on a spot check: for 10 random rows, manually verify the key factual claims (addresses, pricing, feature lists, population data, ratings) against the original source. Publishing inaccurate factual data is worse than publishing no data.
  • Confirm all internal links in this batch resolve correctly: click through the internal links on 5 test pages. Broken internal links are common in programmatic programs when URL slugs are generated incorrectly.
  • Review title tags and meta descriptions for CTR viability: read the title tags for 10 pages in this batch. They should be specific, include the primary variable, and give a searcher a reason to click. Generic titles like “Location Page | Company” will produce near-zero CTR regardless of position.

Batch Size and Publishing Cadence

  • Publish the first batch at 50 pages maximum: do not publish the entire program at launch. Start with 50 pages and wait 2 to 3 weeks before reviewing Search Console data.
  • Set a monitoring reminder for 14 days post-launch: calendar a specific date to check (1) how many pages from the batch appear in Coverage, (2) average position for the batch in Performance, (3) whether any pages have entered “Discovered, currently not indexed” or “Crawled, currently not indexed” status.
  • Document the batch: record which URLs were in this batch, the publish date, and the current indexing status. You will need this to correlate performance changes with batch timing.

Phase 3: Post-Launch Monitoring Checklist

Run this monthly after the program is live.

Indexing Health

  • Check Coverage report for new exclusions: in Search Console → Coverage, filter by “Excluded”. Any increase in “Discovered, currently not indexed” or “Crawled, currently not indexed” pages since last month indicates a new indexing problem. Investigate before publishing the next batch.
  • Calculate current indexing rate: total indexed pages from this program ÷ total published pages = indexing rate. Target: 70%+ within 6 weeks of each batch. Below 60% is a red flag that requires investigation before proceeding.
  • Check for new Soft 404 or Server error warnings: these are common in programmatic programs when dataset rows are deleted or URLs change. Address immediately; soft 404s accumulate crawl budget waste.
  • Submit new batches only after previous batch achieves 70% indexing rate: do not stack batches. If the previous batch has not hit 70% indexed after 6 weeks, the infrastructure problem needs fixing before you add more pages.

Performance Metrics

  • Review average position across the variation set: export all variation page URLs from this program in Search Console and calculate average position. Compare to last month. Consistent decline indicates a structural problem; consistent improvement confirms the program is gaining authority.
  • Check CTR for variations that rank in positions 5 to 15: pages ranking in this range but generating less than 0.5% CTR have a title/meta description problem, not a ranking problem. Rewrite the template title and description fields for the underperforming segment.
  • Identify the top 10 performing variation pages: which variations have the highest click volume? What do they have in common (city size, keyword pattern, content richness)? Use this to inform dataset expansion priorities.
  • Identify pages with high impressions, zero clicks: these are ranking but not converting clicks. Pull a sample and read them. Usually the issue is a generic title that does not differentiate the page in the SERP, or a mismatch between the page content and the query intent.
  • Check total program traffic month over month: aggregate all variation page sessions in Google Analytics. Track as a monthly total, not per page. Consistent month-over-month growth confirms the program is compounding. Flat or declining aggregate traffic requires investigation.

Dataset Maintenance

  • Audit for stale data: check any column that contains time-sensitive information (pricing, ratings, hours, contact details). Flag rows where data may have changed since the last update. Stale factual data is the most common reason programmatic pages lose rankings after initially performing.
  • Check for rows where the primary variable no longer exists: tools that have been discontinued, businesses that have closed, cities that have changed names. Pages built on nonexistent entities generate poor user signals and should be redirected or removed.
  • Add new rows identified since last month: new cities your service covers, new tools to compare, new integration partners launched, new industries to target. Programmatic programs should grow continuously; a static dataset is a decaying asset.
  • Review Search Console queries for new keyword patterns: check what queries are driving impressions to your variation pages. Sometimes searchers use a slightly different pattern than your original keyword template. If a new pattern is generating consistent impressions, it may justify a separate program.

Internal Linking Maintenance

  • Check that new spoke articles link to relevant variation pages: every new blog post published should link to 3 to 5 variation pages where topically relevant. This is ongoing; as your blog cluster grows, variation pages should accumulate more internal link equity.
  • Verify hub page links to new batches: after each new batch, confirm the hub page has been updated to reference the new pages or the expanded program scope.
  • Check for orphaned variation pages: run a crawl of your site and identify any variation pages with zero internal links pointing to them. These will not index efficiently. Add links from spoke articles or the hub page.
